Target State Across 4 Horizons

The first step in achieving any change is to fully and clearly envision the target state. By getting crystal-clear on exactly what you want, and specifically do NOT want to achieve, you lay the foundation for eventually realizing this future.  

Four Horizons Framework

The Four Horizons model is a structured architecture for meaningful change across long-term ambition and short-term execution.Most people approach change by focusing primarily on immediate actions. This often produces short bursts of progress followed by loss of momentum.The Four Horizons model works differently.You begin with identity-level clarity and work backward through strategic, capability, and execution layers. As milestones are achieved, the cycle repeats at a higher level of ambition.

The Four Horizons

Horizon 4 – Ultimate Identity

This is the largest expression of your target state.It describes who you are becoming over time.

Examples:
• Career: Become a senior executive leader
• Relationships: Build a lifelong partnership
• Health: Be in peak sustainable fitness at major life milestones
• Organization: Become a recognized leader in a domain within your industry

Write one sentence that answers this question:

When this is fully realized, who am I (or what is this organization)?

Horizon 3 – Strategic Milestone

This is the decisive 12-month architectural goal that makes the Ultimate Identity inevitable. It is not a small step, but a foundational move that advances the path to your ultimate identity in a single, straight line.
Examples:
• Gain admission to a strategic graduate program
• Go on 20 First dates
• Complete a rigorous 2 week hiking trip
• Launch a flagship product or program

Ask: What achievement within the next year would most strongly move me toward my Ultimate Identity?

Horizon 2 – Capability Architecture

This layer builds the systems, skills, and infrastructure required to achieve the Strategic Milestone.
Examples:
• Define criteria for my top 20 MBA programs
• Commit to a dating app and create a profile
• Start a strength-training program 2x/week
• Build operational readiness for flagship launch

Ask: What must exist in my life or organization this month for success to be realistic on the 1-year horizon goal?

Horizon 1 – Weekly Execution

This is the visible, tactical action layer.
Examples:
• Calendar and block time for research windows
• Attend a speed dating event
• Take a barre class
• Socialize a pilot program

Ask: What will I do this week that directly advances my capability architecture?

 

How to Use the Model

  1. Write your Ultimate Identity statement first.

  2. Define your 12-month Strategic Milestone.

  3. Commit to one capability system this month.

  4. Now, start calendaring your execution in reverse.

    1. Week One: Commit to completing one activity this week that advances your Horizon 2 Capability goal. 

    2. Week two: In addition to completing one activity this week that advances your Horizon 2 Capability goal, add in one item that specifically advances your Horizon 3, one year strategic milestone goal.

    3. Week three: In addition to completing one activity this week that advances your Horizon 2 Capability goal, add in one item that specifically advances your Horizon 4, multi-year Ultimate Identity goal.

    4. Week four: Complete your weekly task to complete your Horizon 2 Capability Goal. Congratulations, you achiever, you! Time to define a new Horizon 2 Capability Goal. (Note: If you have an extra week this month, it's time to experiment, reflect and/or celebrate!)

 

Now: Place specific execution tasks on next week’s calendar.
Then: Repeat the cycle as milestones are achieved.
